Systematically identify, evaluate, and prioritize where and how artificial intelligence can create value in the company or selected areas. The result is a prioritized overview (portfolio) of AI potentials with initial recommendations for action.

1. Welcome & Goal Clarification (30 min)
Purpose
Setting the stage and clarifying the frame. Participants understand what a potential analysis delivers and what the workshop's goal is.
Content
- Welcome and brief round of introductions
- Overview of the agenda and objectives
- Positioning within the overall AI strategy process
- Short impulses: examples of successful AI use cases
- Expectation check: "What do we want to find out today?"
Methods
- Plenary discussion, facilitator input, brief visualization on flipchart or screen
Result
- Shared understanding and a clearly defined target picture for the potential analysis

2. Identifying AI Potentials (60 min)
Purpose
Capture possible use cases and ideas in the company — from different perspectives (processes, data, customer experience, innovation).
Content
- Introduction to the five analysis dimensions: process, data, value creation, organization, technology
- Brainstorming: where do bottlenecks, manual tasks, or data-based decisions arise today?
- Collecting concrete ideas on cards or a digital board
Methods
- Facilitated ideation workshop (e.g. with an AI-potential canvas or sticky notes)
- Clustering by theme or business area
Result
- A longlist of possible AI potentials (typically 10-20 items)
3. Evaluation & Prioritization (45 min)
Purpose
Joint evaluation of the identified potentials by benefit and feasibility.
Content
- Introducing the evaluation logic (benefit / business impact vs. feasibility)
- Discussing and placing each potential on the AI-potential-portfolio matrix
- Identifying "Quick Wins", "Strategic Levers", "Pilot Fields", and "Long-term Options"
Methods
- Group scoring (e.g. point allocation)
- Visualization on the matrix (e.g. sticky notes, digital whiteboard, or a Canva template)
Result
- A complete AI-potential portfolio with clear priorities and focus areas
4. Deriving Next Steps & Documentation (30 min)
Purpose
Capture the results and turn them into concrete recommendations for action.
Content
- Creating potential profiles (Steckbriefe) for the most important topics
- Deriving initial measures or projects
- Assigning responsibilities
- Discussing open questions
Methods
- Small-group work using the potential-profile template
- Brief presentation of results in plenary
Result
- A shortlist of 3-5 prioritized AI potentials
- Initial recommendations for action and possible initiatives
5. Closing & Reflection (15 min)
Purpose
Reflecting on the outcome and ensuring it connects to what comes next.
Content
- Recap: key insights
- Clarifying next steps (e.g. transition into the tactical phase or Digital maturity assessment)
- Feedback round
Methods
- Brief facilitation, feedback cards, or an online poll
Result
- Clear commitment from participants and transition into the next phase of the AI strategy process
